As you well know, this is the tool that Anthropic offers developers for programming. The cancellation applies within the Experiences & Devices division, which is the one that builds Windows, Microsoft 365, Outlook, Teams, and Surface (a good part of its backbone).

The announcement was made by Rajesh Jha, Microsoft’s Executive VP, in an internal memo leaked to The Verge in mid-May. Affected engineers have until June 30, 2026 to migrate to GitHub Copilot CLI, the equivalent tool Microsoft develops internally.

One of the nuances that nobody tells is that what is canceled is the interface, not the model. Anthropic’s models (Claude Sonnet, Opus, and company) are still accessible within the GitHub Copilot CLI itself. So there is no commercial break with Anthropic, but a very concrete decision about which interface their engineers use to write AI-assisted code.

Far from being an open trade war between the majors, it is a strategic move.

The quote worth retaining from Rajesh Jha’s memo is this: “Claude Code was an important part of that learning. Copilot CLI has given us something especially important: a product we can help shape directly with GitHub” (quote). About a month ago, Praveen Neppalli Naga, CTO of Uber.told The Information something worth reading twice: Uber had polished off its entire AI budget for 2026 in four months, especially with Claude Code.

The numbers, also from Naga itself, are ones that make any finance spreadsheet pale in comparison:

Claude Code adoption within Uber went from 32% to 84% of its nearly 5,000 engineers in just a few months.

The average cost in tokens per engineer ranged from US$500 to US$2,000 per month, depending on consumption.

Today, 95% of Uber engineers use AI tools on a monthly basis; 70% of the code that is commented in production is AI-sourced; and approximately one in ten backend deployments is launched without a human in the loop.

And here’s a quote that, frankly, should be framed on the wall of any investment committee thinking about AI agents this year. Naga, speaking to The Information: “I’m back to the drawing board, because the budget I thought I would need is blown away already”. I’m back because the budget I thought I would need is blown away already”.

(If that doesn’t make your hair stand on end as CFO, I don’t know what will.) And for the record, we’re talking about Uber, which isn’t exactly a startup borrowing to get to the next round.)

The token pricing model behaves differently from per-user licensing, something that companies have known for 20 years how to budget for.

And here’s the difference: a traditional license is a fixed number multiplied by the number of users, while a token bill is a function of how much the model thinks, how much context it loads, how many parallel sessions it launches, and how many reasoning steps it executes. The financier comes to the close of the quarter and finds that the expense line has increased threefold over the forecast, not because someone has done anything unusual, but because the engineers have fallen in love with the product and are using it far more than any predictive model had predicted.

Microsoft and Uber are not isolated cases

If it were just Microsoft, it would be a curious internal decision; if it were just Uber, it would be a flashy headline, but the number of signals coming out at once starts to tell another story.

In November of last year, GitHub paused new sign-ups for Copilot Pro and Pro+, its paid tier, because customers’ agentic workloads were generating costs that exceeded their monthly fee. That is: the customer was paying X per month and, with heavy agentic usage, was generating 2X, 3X or more in compute cost to GitHub.

In April of this year, Anthropic had to change its terms of service in the middle of the night to ban an open-source framework called OpenClaw, after detecting that single instances were consuming between $1,000 and $5,000 per day in API costs, all running on $200 per month Max plans. You do the math on the cost per subscription, which is quite educational.

A few weeks later, Bryan Catanzaro, VP of Applied Deep Learning at Nvidia, told Axios something even more devastating: for his team, the cost of compute today is clearly higher than the cost of the employees who use it. And note that this is coming from the VP of the company that makes the very silicon that is charging those costs – he doesn’t exactly have a bias to inflate the figure.

In mid-May, Fortune published a piece documenting that the heavy use of token-based AI tools may end up costing, per specific task, more than the human engineer it would augment. And Gartner, in a May note, projected that 25% of the AI budget planned for 2026 is going to be delayed to 2027 because proof-of-concepts are dying in the internal approval stream; in fact only 28% of AI infrastructure projects fully meet their business case.

To this I had added, in the article on the security risk of IA agents in production, another independent signal: on the other side of the problem, in addition to cost, is safety. The logical question would be: if tokens are getting cheaper and cheaper, how is it possible for the bill to grow?

The answer is rather uncomfortable: token consumption per task is rising faster than price per token, as each generation of agentic model, by design, consumes much more computation per unit of work, because it reasons more, plans more, and checks against context.

Anthropic itself has publicly commented that its reasoning payloads generate about an order of magnitude more computation per query than classic chat payloads.

In other words, we are buying a product whose unit price is falling but whose usage intensity is growing even faster. This implies that the monthly bill will continue to rise in the short term rather than fall. Any financial model that assumes that “prices will fall and therefore total cost will fall” is simply wrong.

What I believe

If you lead technology in a Spanish SME and you are thinking about AI agents, the experimental phase is closing. The phase in which the big platforms absorbed the cost of our learning, in which broad access was given “for everyone” without measuring consumption, and in which budgets were approved with napkin figures, is ending this summer.

Next year we will have caps per user, access tiers per role, runtime quotas, automatic alerts when an agent has been consuming for 30 minutes. The purchasing model is going to be much more similar to how electricity is purchased or how AWS is purchased than how Office was purchased five years ago.

Paradoxical as it may seem, this is good news for you, decision makers. For the first time, we are measuring the real cost of an AI agent against its real value, not against its demo. Until now, pilots were romanticized; demos went well; engineers told productivity stories x3; and CFOs signed the check without understanding exactly what the system was consuming. From now on, decisions will be made with real numbers, documented failure cases, and honest benchmarks, and that’s exactly what we needed to professionalize adoption.

If you already have an AI agent in production or are setting one up, my specific advice is to check, first of all, what your agent consumes when you are not looking. Explosive bills are due to the autonomous use of these agents. At this point it is vital to ask the vendor to give you, literally, a dashboard of consumption per user, per session and per task, and if they don’t give it to you, don’t mess with it.

Generated with Gemini

How are you guys seeing it from your companies?
